En comparant nos notes, nous avons retrouv\u00e9 la m\u00eame sc\u00e8ne d&rsquo;une salle \u00e0 l&rsquo;autre. Au moment des questions, quelqu&rsquo;un dans le public demande ce que le projet a co\u00fbt\u00e9 et ce qu&rsquo;il rapporte. Sur le co\u00fbt, la r\u00e9ponse vient sans peine. Sur le gain, elle est plus h\u00e9sitante, et s&rsquo;appuie le plus souvent sur des indicateurs d&rsquo;usage.\u00a0<\/em><\/p><p><em>Nous rencontrons la m\u00eame probl\u00e9matique chez nos clients. Ca n&rsquo;a rien d&rsquo;un manque de sinc\u00e9rit\u00e9 : les retours d&rsquo;exp\u00e9rience \u00e9taient pr\u00e9cis, les recommandations justes. Elle montre un march\u00e9 arriv\u00e9 \u00e0 un palier, o\u00f9 l&rsquo;adoption avance plus vite que la capacit\u00e9 \u00e0 en mesurer les effets. Quelques interventions ont pourtant approch\u00e9 la r\u00e9ponse. Les \u00e9tudes de r\u00e9f\u00e9rence mesurent un <strong>gain de productivit\u00e9 de 14 % en moyenne, qui monte \u00e0 34 % pour les profils les moins exp\u00e9riment\u00e9s, et un temps de r\u00e9daction professionnelle r\u00e9duit de 40 %<\/strong>. Dans les comptes, ces gains se font attendre. Les statistiques macro\u00e9conomiques n&rsquo;en portent pas encore la trace, et peu de d\u00e9cideurs d\u00e9clarent un effet mesurable sur leur r\u00e9sultat d&rsquo;exploitation.<\/p><p>Plusieurs salles pr\u00e9sentaient des tableaux de bord du m\u00eame type : taux d&rsquo;utilisateurs actifs, nombre d&rsquo;assistants cr\u00e9\u00e9s, outils raccord\u00e9s. Ces indicateurs ont leur utilit\u00e9. <strong>Mais un outil utilis\u00e9 par 60 % des collaborateurs peut faire gagner beaucoup d&rsquo;argent ou n&rsquo;en faire gagner aucun, avec exactement les m\u00eames courbes d&rsquo;usage<\/strong>. L&rsquo;adoption est une condition de la valeur, pas sa preuve. Elle peut m\u00eame faire durer ce que nous appelons le gadget. Le syst\u00e8me fonctionne, les \u00e9quipes l&rsquo;appr\u00e9cient, quelqu&rsquo;un l&rsquo;a d\u00e9fendu en comit\u00e9, et pourtant ses gains n&rsquo;arrivent jamais jusqu&rsquo;au compte de r\u00e9sultat.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-ad7e6ad elementor-widget elementor-widget-heading\" data-id=\"ad7e6ad\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Deux gains r\u00e9els, un seul visible<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-8b46901 elementor-widget elementor-widget-text-editor\" data-id=\"8b46901\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<p>\u00c0 Nantes, les cas pr\u00e9sent\u00e9s se rangeaient, en gros, dans deux familles. Dans la premi\u00e8re, la plus fr\u00e9quente, un assistant aide chaque collaborateur \u00e0 r\u00e9diger ses comptes rendus et ses courriels. Le gain est r\u00e9el : quelques minutes par jour et par personne. Mais ces minutes se dispersent dans les agendas et ne forment jamais une ligne que quelqu&rsquo;un pourrait constater.<\/p><p>La seconde famille est plus rare. L&rsquo;IA y intervient sur un processus dont le co\u00fbt est d\u00e9j\u00e0 suivi, par exemple un contr\u00f4le qualit\u00e9 assist\u00e9 au moment o\u00f9 le d\u00e9faut appara\u00eet, et non plusieurs \u00e9tapes plus loin, quand il faut d\u00e9faire puis refaire. Le gain se lit alors dans le co\u00fbt des reprises, que l&rsquo;entreprise suit d\u00e9j\u00e0, avec un historique et un responsable.<\/p><p>L&rsquo;\u00e9cart ne vient pas de la qualit\u00e9 de l&rsquo;outil. Il vient d&rsquo;une d\u00e9cision prise en amont. Dans le second cas, on savait avant de d\u00e9ployer o\u00f9 le gain appara\u00eetrait et qui pourrait le relever. Ce double rep\u00e8re, un endroit dans les comptes et une personne pour le constater, c&rsquo;est ce que nous appelons le point de relev\u00e9.<\/p><blockquote><p><strong><em>Avant de d\u00e9ployer, savoir o\u00f9 le gain appara\u00eetra et qui sera en position de le constater.<\/em><\/strong><\/p><\/blockquote>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-75c9ca8 elementor-widget elementor-widget-heading\" data-id=\"75c9ca8\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Le point de relev\u00e9, en pratique<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-254ea7c elementor-widget elementor-widget-text-editor\" data-id=\"254ea7c\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<p>Fixer un point de relev\u00e9, c&rsquo;est r\u00e9pondre \u00e0 trois questions avant tout lancement :<\/p><ul><li>Quelle ligne, d\u00e9j\u00e0 suivie, le projet doit-il faire bouger\u00a0: co\u00fbt de non-qualit\u00e9, d\u00e9lai de traitement, taux de transformation, niveau de stock\u00a0?<\/li><li>Qui la suit aujourd&rsquo;hui, et accepte d&rsquo;en constater l&rsquo;\u00e9volution ?<\/li><li>Quelle variation rendrait le projet rentable, une fois son co\u00fbt complet pris en compte : licences, infrastructure, donn\u00e9es, accompagnement, et maintenance d&rsquo;un mod\u00e8le qui \u00e9volue parfois sans pr\u00e9venir ?<\/li><\/ul><p>\u00a0<\/p><p>Si aucune ligne ne r\u00e9pond \u00e0 la premi\u00e8re question, le projet n&rsquo;est pas forc\u00e9ment inutile. Il faut alors le pr\u00e9senter pour ce qu&rsquo;il est, <strong>un investissement de confort ou de capacit\u00e9, au lieu de le d\u00e9fendre sur une promesse de rendement.<\/strong><\/p><p>Les interventions les plus convaincantes de la journ\u00e9e allaient plus loin. Plut\u00f4t que d&rsquo;ajouter un outil \u00e0 l&rsquo;organisation existante, elles redessinaient le processus en y pla\u00e7ant ensemble les personnes et l&rsquo;IA. L&rsquo;histoire \u00e9conomique conna\u00eet bien ce d\u00e9calage. L&rsquo;\u00e9lectricit\u00e9 est disponible dans l&rsquo;industrie d\u00e8s les ann\u00e9es 1880, mais ses effets sur la productivit\u00e9 n&rsquo;apparaissent dans les statistiques que dans les ann\u00e9es 1920, quand les usines cessent de la substituer \u00e0 la vapeur et r\u00e9organisent leurs ateliers autour d&rsquo;elle.<strong> Le gain est venu moins de la technique que de l&rsquo;organisation construite autour.<\/strong><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-53c6d67 elementor-widget elementor-widget-heading\" data-id=\"53c6d67\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Mesurer t\u00f4t, pour pouvoir s'arr\u00eater<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-e537bfc elementor-widget elementor-widget-text-editor\" data-id=\"e537bfc\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<p>On comprend la r\u00e9ticence. Un taux d&rsquo;adoption progresse presque toujours. Un gain chiffr\u00e9, lui, engage celui qui l&rsquo;annonce et peut se retourner contre lui. Mais les budgets ouverts en 2023 et 2024 arrivent au stade o\u00f9 les comit\u00e9s demandent des comptes, et un taux d&rsquo;usage aura du mal \u00e0 d\u00e9fendre une ligne budg\u00e9taire.<\/p><p>Pris t\u00f4t, cet engagement change de nature. <strong>Avec un point de relev\u00e9 fix\u00e9 au lancement, on peut arr\u00eater un gadget au bout de trois mois au lieu de le financer pendant trois ans.<\/strong> Au moment des arbitrages, le sponsor dispose d&rsquo;une preuve qu&rsquo;il n&rsquo;aurait pas pu produire autrement. La mesure qui semblait l&rsquo;exposer devient sa protection.<\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-eca7448 elementor-widget elementor-widget-heading\" data-id=\"eca7448\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"heading.default\">\n\t\t\t\t\t<h3 class=\"elementor-heading-title elementor-size-default\">Ce que nous en faisons<\/h3>\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-ac04a25 elementor-widget elementor-widget-text-editor\" data-id=\"ac04a25\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t\t\t\t\t\t<p>C&rsquo;est l\u00e0 que nous pla\u00e7ons notre r\u00f4le. Annoncer un retour sur investissement ne serait qu&rsquo;une promesse. <strong>Nous pr\u00e9f\u00e9rons installer avec nos clients une capacit\u00e9 de mesure fond\u00e9e sur leurs propres chiffres, relev\u00e9e aux endroits qu&rsquo;ils ont choisis, et qui continue de fonctionner apr\u00e8s notre intervention.<\/strong><\/p><p>Depuis la rentr\u00e9e, l&rsquo;\u00e9quipe Conseil &amp; Transformation de JEMS m\u00e8ne un travail de recherche sur les liens entre l&rsquo;IA et le compte de r\u00e9sultat des entreprises. L&rsquo;objectif : projeter le gain d&rsquo;un projet avant de le d\u00e9ployer, en d\u00e9signant d&rsquo;avance les lignes et les personnes qui serviront \u00e0 le v\u00e9rifier. Nous partagerons ici les premiers enseignements.<\/p><p>Nous retournerons au salon l&rsquo;an prochain. Nous aimerions y entendre davantage de retours d&rsquo;exp\u00e9rience qui commencent par la fin : quelle ligne devait bouger, de combien elle a boug\u00e9, qui l&rsquo;a constat\u00e9. Ce palier ne se franchira ni avec de la prospective sur ce que l&rsquo;IA pourrait devenir, ni avec la seule course \u00e0 l&rsquo;adoption.
